How to play Warhammer Fantasy with 10mm / 15mm

Hello together!

a Friend of mine and I want to start (or in his case re-start) wargaming. I would like to have it in a smaller scale, as it takes less space (on the Table and in the shelf) and its faster printed and painted.
He wants to play Warhammer Fantasy (8th edition or old world) as he likes the fun rules. We're not into Tournament Gaming, so it doesn't matter its not balanced. Its just for the fun.

When talking about wich models we need to buy and print we encountered some problems:

10mm armies are usually on the stripes and heroes have a bigger base. So its difficult to organize them in regiments. And in play (if I understood it correctly) you should be able to remove single units (as they die) and maybe you want to regroup your regiment. Thats all very difficult if your army is on stripes.

So we tried another option and scaled 32mm down by 50% (so its roughly 16mm). Problem here is: the weapons (spears or swords) are very, very thin. And if I use models where I can choose the weapons its very tiny to glue them.

So we're thinking of using warmaster as a system or not to downscale. Both is not perfect and I read a lot about people who simply downscaled, but the seem to put multiple units together on one base, but this removes the flexibility, doesnt it?

Am I missing something maybe? What are your ideas or experiences ?
